New product industrialization process: monitoring and implementation of continuous improvement tools

Resumo: This project was developed inside the Continuous Improvement Department of an automotive company. One of the objectives of the project was to apply continuous improvement tools to a new project that was under development and implementation, so as to, essentially, standardized the work, reduce the cycle time and improve the ergonomic conditions in the workstations. Over time it was necessary to understand the philosophy of the company, and also their method of approach to new projects. After developing the ability to use continuous improvement tools, it was possible to identify the existing main limitations as well as the points of improvement. Over time, based on a specific methodology proposed by the company, it was possible to identify the process flow as well as the necessary materials in each workstation. At the same time, work instructions were developed that allowed the development of work standards for each workstation. After the first definition, several analyses were carried out on the project, regarding both information flow and material flow. With the application of several tools, such as VSM, 5S, time measurement, standardized work and, at the same time, considering the ergonomic level of each workstation, it was possible to improve the cycle time, bringing the process closer the capacity necessary for the fulfilment of the customer's request. Finally, the future work that should be developed in order to accomplish the proposed challenge has been identified.

O objetivo do projeto desenvolvido consistiu na aplicação de ferramentas de melhoria contínua a um novo projeto que se encontrava em desenvolvimento e implementação, fundamentalmente para padronizar a metodologia de trabalho nos postos, reduzir o tempo de ciclo e melhorar as condições ergonómicas. Ao longo do tempo foi necessário perceber a filosofia da empresa, bem como o método de abordagem a novos projetos. Após desenvolver a aptidão para a utilização das ferramentas de melhoria contínua que a empresa aplica, foi possível identificar os pontos bloqueantes bem como as oportunidades de melhoria. Com base em uma metodologia própria da organização, foi possível identificar o fluxo do processo bem como os materiais necessários em cada posto de trabalho. Paralelamente foram desenvolvidas instruções de trabalho que permitiram criar standards de trabalho para cada posto de trabalho. Após a primeira definição foram efetuadas diversas análises ao projeto, quer a nível de fluxo de informação quer a nível de fluxo de material. Com a aplicação de várias ferramentas, nomeadamente VSM, 5S, medição de tempos, standardized work, assim como uma atenção especial ao nível ergonómico de cada posto, foi possível melhorar o tempo de ciclo, aproximando o processo da capacidade necessária para a satisfação do pedido do cliente.
