Process training program: proposal for implementation in a textile company

Resumo: In times of economic crisis, companies must seek to reduce waste in processes and optimize their resources so that they can remain competitive in the market. In this context, a consistently deployed training program can transform the work environment by generating improvements in organization, safety, organizational climate, quality and productivity. This paper aims to present a methodology proposal for the implementation of a training program based on the creation of the pillars, Objective, Scope, Method, Frequency and Results, and concepts of the Lean philosophy as Value Stream Mapping (VSM) and 5S (Use, Organization, Cleanliness, Standardization and Discipline), which was applied in a textile company, aiming to have more evidence of its effectiveness. This methodology not only seeks to provide the scope of program implementation, but also works on the most obvious causes of organizational problems. Therefore, the mapping of activities and the preparation of the environment for change is fundamental for success in the implementation and for the continuity of the training program. One of the most important points of this methodology is the classification of the complexity of the processes, which aims to highlight the most critical points in the structure. Through a set of questions to be answered by managers or professionals in the area of Quality and Processes, it is possible to better understand the impacts that each activity exerts on the results of the organization and to plan more efficiently the structure of training to employees. The application of the methodology in a textile company showed a significant improvement in the delivery of the orders to the customers.

En este contexto, un programa de entrenamiento implantado de forma consistente puede transformar el ambiente de trabajo generando mejoras en organización, seguridad, clima organizacional, calidad y productividad. Este artículo tiene como objetivo presentar una propuesta de metodología para la implantación del programa de entrenamientos basado en la creación de los pilares, Objetivo, Alcance, Método, Frecuencia y Resultados, y en conceptos de la filosofía Lean como VSM (Value Stream Mapping) y 5S (utilización, organización, limpieza, estandarización y disciplina), la cual fue aplicada en una empresa textil, con el objetivo de tener mayores evidencias de la eficacia de la misma. Esta metodología no busca solamente proporcionar el alcance de implantación del programa, sino que actúa también en las causas más evidentes de los problemas de la organización. Por lo tanto, el mapeo de las actividades y la preparación del ambiente para cambios es fundamental para el éxito en la implantación y para la continuidad del programa de entrenamientos. Uno de los puntos más importantes de esta metodología es la clasificación de la complejidad de los procesos, la cual pretende resaltar los puntos más críticos en la estructura. A través de un conjunto de cuestiones a ser respondidas por los gestores o por los profesionales del área de Calidad y Procesos, es posible entender mejor los impactos que cada actividad ejerce sobre los resultados de la organización y planificar de manera más eficiente la estructura de entrenamientos a los colaboradores. La aplicación de la metodología en una empresa textil mostró significativa mejora en la entrega de las solicitudes a los clientes.Em tempos de crise econômica, é necessário que as empresas busquem reduzir desperdícios nos processos e otimizem seus recursos para que possam se manter competitivas no mercado. Neste contexto, um programa de treinamentos implantado de forma consistente pode transformar o ambiente de trabalho gerando melhorias em organização, segurança, clima organizacional, qualidade e produtividade. Este artigo apresenta uma metodologia de implantação de programa de treinamentos baseada na criação dos pilares, Objetivo, Escopo, Método, Frequência e Resultados, e em conceitos da filosofia Lean como VSM (Value Stream Mapping) e 5S (Utilização, Organização, Limpeza, Padronização e Disciplina). Esta metodologia não busca somente fornecer o escopo de implantação do programa, mas atua também nas causas mais evidentes dos problemas da organização. Sendo assim, o mapeamento das atividades e a preparação do ambiente para mudanças é fundamental para o sucesso na implantação e para a continuidade do programa de treinamentos. Um dos pontos mais importantes desta metodologia é a classificação da complexidade dos processos, a qual visa salientar os pontos mais críticos na estrutura. Através de um conjunto de questões a serem respondidas pelos gestores ou pelos profissionais da área de Qualidade e Processos, é possível entender melhor os impactos que cada atividade exerce sobre os resultados da organização e planejar de maneira mais eficiente a estrutura de treinamentos aos colaboradores.
